Four places AI has to land

Most enterprise AI produces nothing you can point at. MIT looked at 300 public deployments and found that about 95% of corporate generative AI pilots deliver no measurable impact on the P&L. The interesting part is why. It is not model quality. It is that the tools never learned the work, and the organization never learned the tools.

There are four places AI has to land inside a finance organization before any of it shows up in a number your board would accept. Most partners touch one of them.

A sequence, not a menu

These are ordered, and the order is not a preference. Enablement comes first because every other pillar assumes people who will actually use what you built. Embedding comes before automating, because an agent pointed at ungoverned data produces confident answers nobody can defend. And delivery acceleration comes last, because it is the proof rather than the promise: it is what we run on ourselves.

The failure mode is picking one. A tool with no enablement gets used by nobody. An agent with no governed foundation gets switched off the first time it is wrong in front of the CFO. Value shows up when all four have moved.

The part underneath all four

Every one of the four stands on the same thing: data that carries its business meaning with it. Gartner expects organizations to abandon 60% of AI projects that are not supported by AI-ready data through 2026, and found that 63% either lack the data management practices AI needs or do not know whether they have them.

Most finance teams recognize the shape of it. Point of sale in one platform, manufacturing in another, market data somewhere else, finance in the ERP. Four systems out of many, each with its own idea of what a region is, or a product group, or a version. A model pointed at that does not stop and tell you the pieces do not line up. It answers anyway, with exactly the confidence it shows when it is right.

That is the risk worth naming. Not a wrong number somebody catches in review. A plausible number nobody catches at all.
